The 5-Minute Reply Agent

The easiest way to hit that window every time is an AI agent that replies to the lead instantly and notifies you so a human can follow up. Here's how to set it up.

How it works

To reply inside five minutes, one system has to run three jobs around the clock:

  1. Catch the reply: watch your inbox for a lead's response.
  2. Pick the reply: classify the message and choose a pre-written answer.
  3. Send it and alert you: send through your email, and ping you to take over.

Before you build: check your tool

If your outreach platform already has an AI reply feature (Instantly, Smartlead, and others are adding them), turn that on and follow their guide. If it doesn't, build the lightweight version below.

Step 1: Write your reply playbook

This is the part that keeps replies accurate. List the handful of message types you actually get, usually about six: wants a call, pricing question, "send more info," not now, not interested, and wrong person. Pre-write one reply for each, ending in your booking link. The AI never writes from scratch. It classifies the message, picks the matching reply, and swaps in the name.

Step 2: Choose what runs it 24/7

Two options, depending on how hands-on you want to be:

  • Option A: a no-code platform (simplest). Make, Zapier, or n8n Cloud does all three jobs on their own servers: it watches your inbox, calls the AI to classify the message, and sends the reply through your connected email account (Gmail, Outlook, or your outreach tool). You host nothing, and it's always on by default. Best for most people. (n8n only stays always-on if you use their cloud or a server that never sleeps.)
  • Option B: build it with Claude Code, then host it. Claude Code writes the app, and you deploy it to an always-on host, like a small serverless function or a server, for a few dollars a month. More control and no per-task fees, but now you're running software. Best for technical teams.

Step 3: Send, notify, and log

  • Send it fast. Send automatically within minutes, or route it to you as a ready-to-send draft if you want a human check first. Either way the lead hears back inside five minutes.
  • Notify yourself. Push a Slack message or text with the lead, their message, and the AI's reply so you can take over.
  • Log and follow up. Write the lead to your CRM and kick off a follow-up sequence so nothing goes cold.
